The Importance of Artificial Intelligence for Leadership Competence and Organizational Culture in the Sports Industry: A Review of Related Literature

Abstract
The sports industry is undergoing a major transformation driven by technological progress, especially in artificial intelligence. Leveraging these capabilities, AI can serve as a strategic asset to enhance leadership capacity, cultivate a stronger organizational culture, and drive improved organizational performance. This review examines the dynamic relationship among artificial intelligence, leadership capabilities, and organizational culture within sports organizations. This paper explores the implications of classical leadership theories alongside recent AI literature, highlighting potential applications for leaders in decision-making, strategic planning, communication, talent management, and organizational transformation. AI systems can bolster leadership competencies such as visioning, achievement orientation, empowerment, networking, and communication by leveraging data-driven insights and predictive analysis. Furthermore, digitalization and the adoption of AI are transforming organizational culture, which encompasses shared values, beliefs, and behavioral norms. The review highlights the critical role of leaders in fostering adaptive cultures that champion innovation, creativity, collaboration, and the adoption of technology. The findings indicate that successfully integrating AI into sports organizations requires leadership capable of merging technological innovation with a human-centric management style. The paper suggests that leveraging AI to develop leadership skills yields positive outcomes for sports organizations' cultures and fosters sustainable competitive advantages in today's sports landscape.

1. Introduction

The current sports industry is marked by constant innovation, globalization and competition. Along with other new technologies, Artificial Intelligence (AI) has emerged as a powerful tool that is shaping organizational decision-making, leadership practices, and cultural change. AI is the ability of a computer system to execute tasks that would otherwise require human intelligence, such as learning, reasoning, problem solving and decision-making (Russell & Norvig, 2021). Leadership competence has been identified as one of the few factors that influence organizational effectiveness. Bass and Avolio (1994) point out that good leadership plays a key role in the performance of an organization, employee commitment and long term sustainability. Fiedler and Garcia (1987) also highlighted the fact that the quality of leadership is one of the most crucial factors affecting success and survival in an organization. Sports leaders should develop strategic visions, inspire staff, plan for change, and create team working cultures in sports organizations. Organizational Culture is a set of values, assumptions, beliefs and practices through which employees act in organizations (Schein, 2010). The culture of an organization is an important factor in the promotion of innovation, employee engagement, adaptability and performance. Organizational culture affects the team culture, relationships with stakeholders, development of athletes, and effectiveness of the organization in the sporting sector (Weese, 1995). The evolution of AI has presented possibilities for sport organisations to enhance leadership processes and establish a positive organisational culture. The advancement of AI has led to opportunities for sport organisations to enhance leadership processes and build positive organisational culture. AI tools can help leaders with strategic planning, performance tracking, talent discovery, communication and organizational learning. As a result, there’s growing significance attached to comprehending how AI, leadership skills, and company culture connect. This review aims to analyse the impact of AI on leadership competence and organisational culture in sports, and draw implications for future development and organisational effectiveness.

2. Objective of the Study

The main objective of this review is: To analyse how AI can improve leadership skills and organisational culture in sports Industry.

3. Literature Review

3.1. The Concept of Leadership Competence

Leadership competence is the effective use of knowledge, skills, attitudes, and experiences in the attainment of organizational objectives (Boyatzis, 1982). Spencer and Spencer (1993) defined competency as a behavior, set of behaviors or underlying trait that results in superior performance in a particular situation or job. Competencies include motives, traits, self-concept, knowledge and skills. Quinn and Spreitzer (1996) believed that competence is not only about what is possessed in the head but also about what can be done with it.
Successful leaders need to be able to translate knowledge into effective practices. Leadership competence is hence not solely a personal factor but a process one that is formed through learning, experience and constant improvement.
In the sports industry, leadership competence is especially crucial since organizations function in a very competitive and performance orientated environment. Leaders are expected to supervise athletes, coaches, employees, sponsors and supporters and deal with the constant changes in the environment.
Key Leadership Competencies
Leadership studies from the past show that there are a few competencies that are crucial for organizational success:
Visioning
Visioning is the leadership skill that empowers managers to formulate, communicate and implement an envisioning plan effectively thus helping the organization achieve its goals. A good leader helps his firm achieve its objectives by coming up with strategies to identify and meet future opportunities. He/she should be able to communicate the vision effectively to his subordinates in order to get their support. Good visioning leads to a motivated team which in turn helps the firm realize its goals since everyone is working towards the same direction. According to Kotter (1990), leaders who can effectively communicate their ideas to other stakeholders and make them understand where the firm is going can lead to organization success.
Achievement Orientation
Achievement orientation is one of the key characteristics that define an effective leader. An achievement-oriented leader has a strong desire to accomplish the goals and objectives of the organization. He/she always sets challenging goals, promotes improvement, and insists on high performance in order to maximize organizational capabilities. In addition, he/she inspires others to perform their work to the level of excellence and utilizes their potentials. The above qualities enable such a leader to drive his/her employees to achieve organizational objectives despite facing numerous challenges. Boyatzis (1982) and Bass & Avolio (1994) expound that achievement-oriented leadership is critical in maximizing organizational effectiveness and innovation.
Empowerment
Empowerment is a leadership competency that entails such factors as delegation, trust, participation, and responsibility. An empowering leader aims to help subordinates become more confident and independent in the execution of their work. Leaders can give power to their employees by motivating and inspiring them. In this regard, empowerment is an effective strategy that increases employees’ performance levels, creativity, involvement, and satisfaction with the job. Moreover, when employees sense the leader’s trust and confidence in them, they are likely to reciprocate and perform their tasks with greater care and involvement. Empowering employees leads to their higher motivation and inspires them to develop new ideas for the improvement of the organization’s performance. Thus, according to Bass & Avolio (1994), empowerment is a key component of transformational leadership that boosts employees’ performance and organizational effectiveness.
Networking
Networking is a critical competency in leadership that involves developing rapport with internal and external stakeholders to achieve organizational objectives. Building professional connections enables sharing of information and experiences, and promotes collaboration, cooperation, and access to knowledge and resources. It also promotes alliances, partnerships, and organizational learning, as well as innovativeness and strategic development. Thus, networked leaders are important in high-performance organizations since they enable teamwork, cooperation, and reciprocity among stakeholders (Boyatzis, 1982; Northouse, 2022).
Communication
Communication is a key component of leadership, as it allows the leader to communicate with his/her subordinates, establish expectations, and promote the achievement of organizational goals. In this way, communication builds the basis for successful leader-follower relationships. Moreover, successful communication ensures trust, cooperation, and unity among employees, thus promoting harmony and collaboration (Northouse, 2022; Goleman, 2000). Therefore, it is clear that leaders must possess strong communication skills in order to effectively perform their duties, effectively manage employees, and achieve organizational goals.
Artificial Intelligence and Leadership Competence
In the sports field, Artificial Intelligence (AI) is an emerging technology that improves the decisions of leaders through decision-making assistance, strategic approaches, and operational efficacy. Sports activities create a lot of data concerning players, training, medical reports, fan engagement, finances, and competition analysis, among others. AI handles a large amount of data and assists leaders in making intelligent decisions thus maximizing performance while minimizing risks (Russell & Norvig, 2021).
The first advantage of AI in sports is that it improves decision-making in the sports organization. Through the use of machine learning, coaches, managers, and leaders can track their players’ progress, detect talent, prevent injuries, and determine the best strategies to use against their rivals. Therefore, AI should be used in sports to maximize performance by eliminating guesswork and enabling leaders to make decisions based on real-time facts instead of subjective and experience-based judgments (Davenport & Ronanki, 2018). The second benefit of using AI in sports is enhancing leadership, communication, and organizational skills. For instance, most administrative tasks in sports organizations are usually automated by using AI, thus giving the leader time to utilize their skills in uplifting the employees’ performance. In addition, AI helps leaders understand their customers’ needs hence being in a position to maximize profit in their organizations (Ratten, 2020). However, it is important to note that AI does not replace human skills; therefore, managers must ensure that employees have good management and leadership skills to add value to the organization.
AI-Supported Decision-Making
Today’s sports organizations generate enormous amounts of data from athlete performance, training sessions, fan engagement, marketing campaigns, financial transactions, and operational activities. Managing and interpreting these large datasets using traditional methods can be challenging. Artificial Intelligence (AI) addresses this challenge by analyzing vast amounts of structured and unstructured data quickly and accurately, enabling leaders to make evidence-based decisions. AI-driven analytics identify hidden patterns, predict future trends, and generate actionable insights that improve strategic planning and organizational performance. According to Davenport and Ronanki (2018), AI enhances organizational decision-making by providing leaders with intelligent systems that support faster, more accurate, and data-driven decisions.
In sports organizations, AI supports managers and leaders in several important areas. Machine learning algorithms can predict athlete performance by analyzing historical performance data, training intensity, physiological indicators, and competition statistics. AI systems also assess injury risks by monitoring athletes’ physical conditions and identifying early warning signs, allowing coaches and medical staff to implement preventive measures. Furthermore, AI helps optimize training programs by developing personalized training plans based on individual athlete needs and performance data. Beyond athlete management, AI improves resource allocation by assisting leaders in scheduling facilities, managing budgets, and allocating personnel more efficiently. It also enables organizations to monitor and evaluate key performance indicators, including financial performance, fan engagement, marketing effectiveness, and operational efficiency. These capabilities help sports leaders make informed decisions, improve organizational effectiveness, enhance competitive performance, and create sustainable value for athletes, supporters, and other stakeholders.
Strategic Visioning Through AI
AI can also aid in strategic planning by spotting trends and predicting future scenarios. Leaders can leverage predictive analytics to forecast shifts in the market, fan preference, and competition. In turn, AI will enhance leaders’ visioning and strategic foresight.
Support Through Empowerment and Talent Development
AI-powered learning systems provide personalized training and professional development opportunities. Individuals are able to participate in personalized learning opportunities to enhance skills and career growth. AI tools can be used by leaders to find employees with high potentials and to develop succession planning strategies. The ability to enhance communication through AI. Communication Enhancement (CE) through AI. Natural Language Processing (NLP) technologies are used to improve the management of communication by analysing employee feedback, stakeholder sentiments and patterns in organizational communication. AI can facilitate the exchange of information and enhance relationships between members of the organization. (Davenport & Ronanki, 2018; von Krogh, 2018).

4. Concept of Organizational Culture

Organizational culture is defined by Deal and Kennedy (1982) as “the shared values, beliefs, and assumptions that influence the way people think, feel, and behave in an organization.” Organizational culture can be understood as the “glue” that influences how people perform their jobs, address issues, communicate with each other, and make decisions. Organizational culture can be understood as a set of shared values, beliefs, and assumptions that comprise the way of life of members of an organization. Schein (2010) notes that organizational culture is a set of patterns of deep-seated assumptions that possess three levels. The first level includes artefacts and behaviours, which are the visible part of organizational culture. These are the actions and behaviours that members of an organization perform, as well as the objects and symbols that surround them. The second level is comprised of espoused values and beliefs, which represent the goals, strategies, and philosophies that members of an organization utilize in order to achieve organizational objectives. The third level includes underlying assumptions, which are the deeply ingrained beliefs and feelings that influence the thinking and behaviors of members of an organization.
Organizational culture is extremely important, as it influences employee behaviors, attitudes, and approaches to work, innovation, teamwork, and other factors. A strong culture often allows an organization to achieve positive results and perform better than its competitors. In contrast, a weak culture often leads to employees being less motivated and the organization performing poorly overall.
Denison and Mishra (1995) note that organizational culture is an important predictor of service quality, organizational performance, and employee satisfaction. In the case of sports organizations, cultures extremely important, as it influences attitudes towards teamwork, innovation, ethics, leadership, and other factors. A strong culture will allow a sports organization to perform better, as it will be able to promote positive attitudes towards teamwork and collaboration, motivate employees to continuously learn and innovate, and provide high-quality services to fans and stakeholders, which will in turn ensure the organization’s long-term success and sustainability.

4.1. Organizations Culture Dimensions

Team Leadership

Team leadership is the capability to coordinate, motivate and direct organizational members to achieve a common set of goals. Higher organisation performance with proper teamwork (Weese 1995).

Change Management

One of the key skills of change management is the ability to lead organizational changes and adaptation. Change management is seen as more resilient in dynamic environments in organizations that have strong change management culture (Bass & Avolio, 1994).

Strong Organizational Culture

Kotter and Heskett (1992) referred to strong cultures as being systems in which the values are widely shared and the commitment is high. High cultures are associated with organizational stability, cohesion and performance.

Innovation and Learning Culture

Innovation, creativity and continuous learning are key attributes that are being sought after in modern organisations. Such cultures encourage experimentation and adaptation to environmental changes (Martins & Terblanche, 2003).

4.2. The Impact of Artificial Intelligence on Organizational Culture

Artificial Intelligence (AI) has transformed organizational culture by influencing employees’ working styles, promoting communication and collaboration, and facilitating decision-making processes. The application of this disruptive technology is increasingly being used to re-engineer business processes in contemporary organizations. AI is applied to create a culture of innovation and excellence in organizations by empowering employees through cutting-edge technology to enhance performance and achieve organizational objectives. Davenport and Ronanki (2018) explain that AI can enable firms to transform their operations by improving employee performance.
Asa result, the use ofAI in firms modifies the values and behaviors of employees, resultingin improved patterns ofthinking and collaborative initiatives thatenhanceperformance. Additionally, theapplicationof AI in organizations is disrupting communicationtrends and encouraging workers to adopt new strategies to achieve operational excellence. Notably, the use of AI in firms makes it possible to accomplish tasks in a more refined manner and facilitates faster decision-making processes by providing the necessary information for informed decision-making (George et al., 2024).
Nevertheless, the integration of AI in organizational processes poses several ethical concerns, including employee fears about losing jobs or being monitored remotely by their employers. Such apprehensions often hinder employees from embracing technology in the workplace if they do not have the requisite skills to operate the new systems. Thus, it is essential for managers to encourage employees to develop trust in the organization’s ability to empower them through the use of AI to achieve optimal performance. The discussion indicates that AI is gradually changing the culture of organizations by influencing employee performance, communication patterns, collaboration approaches, and leadership styles.
However, the extent to which organizations benefit from the application of AI depends on their ability to develop a positive culture that encourages employees to acquire new skills and knowledge to add value to their work while using the technology responsibly.

Promoting Innovation

AI is helping to drive innovation by taking over repetitive tasks, freeing up time for employees to engage in creative and strategic work. There are indications that innovative organizational cultures are more open to the use of AI and technological progress (Tesluk, 1997).

Data-Driven Culture

AI fosters data-driven cultures, decisions are made on data not intuition. These cultures contribute to transparency, accountability and organizational learning (Davenport & Ronanki, 2018).

Working Collaboratively and Disseminating Knowledge

Artificial Intelligence (AI) has significantly transformed organizational communication, collaboration, and knowledge sharing by enabling organizations to exchange information more efficiently and make better use of their intellectual resources. AI-powered collaboration tools support real-time communication, intelligent content management, automated workflows, and knowledge management systems, allowing employees to access relevant information quickly regardless of their location. These technologies reduce communication barriers, improve coordination among departments, and promote a more connected and responsive organizational culture. As organizations increasingly adopt digital transformation initiatives, AI has become an essential tool for creating agile and knowledge-driven workplaces that encourage collaboration and continuous learning (Davenport & Ronanki, 2018).
One of the major contributions of AI to organizational culture is its ability to facilitate real-time information sharing. AI-driven platforms can automatically organize, analyze, and distribute information to the appropriate employees, ensuring that critical knowledge reaches decision-makers without unnecessary delays. Intelligent search systems, chatbots, and virtual assistants enable employees to retrieve relevant documents, policies, and organizational knowledge instantly, reducing the time spent searching for information. This enhanced accessibility improves productivity and supports faster decision-making across all levels of the organization.
AI also strengthens organizational learning by capturing and preserving institutional knowledge. Machine learning algorithms can identify patterns from previous projects, customer interactions, and operational data, allowing organizations to generate valuable insights and share best practices among employees. AI-powered knowledge management systems continuously update information repositories, making organizational knowledge more accurate, accessible, and useful for both experienced and new employees. This creates a culture of continuous learning where employees are encouraged to develop new skills and apply data-driven insights to improve performance.
Furthermore, AI enhances teamwork and innovation by supporting collaboration across functional and geographical boundaries. Intelligent collaboration platforms recommend relevant experts, suggest project resources, and facilitate effective communication among team members. Employees can collaborate more efficiently by sharing ideas, solving problems collectively, and leveraging AI-generated recommendations to improve project outcomes. According to von Krogh (2018), effective knowledge sharing supported by digital technologies strengthens organizational learning and innovation capabilities. Similarly, Davenport and Ronanki (2018) argue that AI enables organizations to improve collaboration by providing employees with timely information and intelligent decision support.
Overall, AI-driven collaboration tools contribute to a more innovative, knowledge-based, and collaborative organizational culture. By improving communication, coordination, and organizational learning, AI enables employees to work more effectively, supports innovation, and enhances overall organizational performance in an increasingly digital business environment.

Employee Engagement

AI systems can be used to analyze employee feedback, satisfaction scores, and interactions to find organizational challenges and areas for improvement. AI can also offer valuable insights for leaders through predictive analytics and sentiment analysis to improve employee well-being, boost organizational culture, and foster employee engagement and commitment (George et al., 2024; Jarrahi et al., 2023). AI can also help with personalized learning, career paths and performance management programs, leading to increased employee engagement and retention (Davenport & Ronanki, 2018).

5. Relationship Between Leadership Competence, AI, and Organizational Culture

The relationship between leadership competence, Artificial Intelligence (AI), and organizational culture has become increasingly important as organizations undergo digital transformation. Leadership plays a central role in shaping organizational values, influencing employee behavior, and creating an environment that supports innovation and organizational effectiveness. At the same time, AI is transforming how leaders make decisions, communicate with employees, and manage organizational processes. The successful integration of AI into an organization depends not only on the availability of advanced technologies but also on the competence of leaders to use these technologies strategically and ethically while fostering a supportive organizational culture.
Leadership competence refers to the knowledge, skills, abilities, and behaviors that enable leaders to guide organizations toward achieving their strategic objectives. Competent leaders possess decision-making, communication, problem-solving, emotional intelligence, strategic thinking, and change management capabilities that allow them to respond effectively to internal and external challenges. According to Schein (2010), leaders are the primary architects of organizational culture because they establish the values, beliefs, norms, and behaviors that shape how employees perform their work. Through their decisions, actions, and leadership style, organizational leaders create and sustain a culture that influences employee motivation, collaboration, innovation, and overall organizational performance.
Organizational culture and leadership have a reciprocal relationship. While leaders shape organizational culture, the existing culture also influences leadership behavior and effectiveness. A culture that encourages trust, collaboration, continuous learning, and innovation enables leaders to implement organizational strategies more successfully. Conversely, cultures characterized by resistance to change, poor communication, or limited knowledge sharing may reduce the effectiveness of leadership initiatives. Therefore, leaders must continuously align organizational culture with strategic objectives while responding to changing business environments and technological advancements.
The growing adoption of Artificial Intelligence has strengthened the relationship between leadership competence and organizational culture. AI provides leaders with powerful analytical tools that improve organizational decision-making, operational efficiency, and strategic planning. Unlike traditional management systems, AI can process large volumes of structured and unstructured data in real time, identify hidden patterns, forecast future trends, and generate predictive insights that support evidence-based decision-making. In the sports industry, the interaction between leadership competence, AI, and organizational culture has become particularly significant. Sports organizations operate in highly competitive environments where performance, fan engagement, athlete development, and operational efficiency are essential for success. According to Ratten (2020), sports organizations that effectively integrate AI into leadership practices are better positioned to develop adaptive and innovative organizational cultures capable of responding to evolving stakeholder expectations, technological advancements, and increasing competitive pressures. AI assists sports leaders by analyzing athlete performance, monitoring player health, improving tactical decision-making, enhancing talent identification, and supporting fan relationship management. These capabilities enable sports organizations to make more informed strategic decisions while maintaining competitive advantages.
Despite these benefits, AI alone cannot transform an organization successfully. The effectiveness of AI depends largely on leadership competence and the organization’s cultural readiness for technological change. Leaders must possess sufficient digital literacy to understand AI technologies, interpret AI-generated insights, and integrate these technologies into organizational processes responsibly. Without competent leadership, AI investments may fail to produce meaningful improvements because employees may resist technological change, misunderstand AI applications, or lack the necessary digital skills to utilize AI effectively.
Change management therefore becomes one of the most important leadership competencies in AI implementation. Organizational transformation often creates uncertainty among employees, particularly regarding job security, changing work responsibilities, and the adoption of unfamiliar technologies. Competent leaders reduce these concerns by communicating a clear vision, involving employees in the change process, providing continuous training, and creating opportunities for employee participation. When employees understand the purpose and benefits of AI, they are more likely to accept technological innovations and contribute positively to organizational transformation. A culture characterized by trust, openness, and continuous learning further strengthens employee commitment to AI adoption.
Ethical leadership has also become increasingly important in AI-driven organizations. AI systems frequently process sensitive organizational and personal data, making issues such as privacy, transparency, accountability, fairness, and bias critical considerations. Leaders must ensure that AI technologies are implemented responsibly by establishing ethical guidelines, promoting transparency in AI-assisted decision-making, and protecting employee and stakeholder interests. Russell and Norvig (2021) emphasize that AI should complement rather than replace human judgment, particularly in situations involving ethical reasoning, strategic leadership, and complex interpersonal relationships. Responsible AI governance strengthens organizational trust and contributes to a positive organizational culture where employees feel confident that technology is being used fairly and responsibly.
Recent research further highlights that future organizational success will depend on leaders’ ability to combine technological competence with human-centered leadership. George et al. (2024) argue that leaders must develop digital capabilities alongside ethical awareness, strategic thinking, and change management skills to maximize the benefits of AI while promoting sustainable organizational transformation. Leaders who successfully balance technological innovation with employee well-being are better equipped to create resilient organizations capable of adapting to rapidly changing business environments.
Overall, leadership competence, Artificial Intelligence, and organizational culture are closely interconnected and mutually reinforcing. Leadership competence determines how effectively AI technologies are adopted and utilized, while AI enhances leaders’ ability to make informed decisions, improve communication, foster innovation, and strengthen organizational performance. At the same time, a supportive organizational culture encourages employee acceptance of AI, continuous learning, collaboration, and responsible technological innovation. Organizations that successfully integrate these three elements are more likely to achieve sustainable competitive advantages, improve organizational effectiveness, and remain adaptable in an increasingly digital and knowledge-driven world.(Schein, 2010; George et al., 2024).

6. Conclusion

Leadership competence and organizational culture still are the bedrock components of success in the world of sport. However, the latest developments in Artificial Intelligence provide new perspectives on how to improve leadership effectiveness and enhance organizational culture. Leaders are supported by AI with strategic decisions, reaching out to people (Communication), human capital management, performance enhancements, and organizational transformation.
AI-supported technology is more and more used to enhance leadership competencies such as visioning, achievement orientation, empowerment, networking and communication. Similarly, AI enriches the organisational culture by fostering innovation, collaboration, learning, and data-driven decision-making.
The literature shows that leadership competence and organisational culture are interrelated constructs. Culture shapes leadership behaviour, and effective leadership shapes culture. AI is a catalyst to improve this relationship and supports organisational effectiveness.
Sport organisations that aim for sustainable competitive advantage should invest in AI technologies as well as develop leadership and cultural change strategies. Further research should include empirical research on the direct effects of AI on the leadership competence, organisational culture, and organisational performance in different sport contexts.
